Rebuilding a commercial real estate brokerage for scale

Context

The client is a Mumbai-based commercial real estate firm with three decades in the market. Its founders wanted to grow beyond what their own time and relationships could carry — a company that could sell, deliver and expand consistently across cities without depending on a handful of experienced individuals.

Over a six-year partnership, RenB Solutions worked inside the business to replace an individual-led way of selling with a structured, measurable operating model. The growth that followed was funded entirely from within the business.

Problem

  • No common sales process. Each person sold in their own way, so results depended on who handled the deal rather than on how the company worked.
  • Limited visibility. Leadership could not see where deals stood or why they were being lost until it was too late to act.
  • Long corporate buying cycles. Large mandates take months of relationship-building, and that work was neither structured nor tracked.
  • A thin talent market. Experienced commercial real estate professionals, especially at manager level, are scarce.
  • Performance without a standard. There was no consistent, role-based way to set goals, assess performance and reward results.

Approach

RenB worked hands-on alongside the founders and their teams rather than advising from the outside. The approach rested on three principles: diagnose before prescribing, build the system with the people who will run it, and leave behind an operation that keeps working without us.

Revenue grew ten times, from ₹2 Cr to ₹20 Cr. The team grew from 16 to 140 people, and the firm now handles around ₹1,000 Cr in gross transaction value — a business that has grown tenfold while becoming more organised, not less.
